When a requirement involves product, design, engineering, testing, data, or operations at the same time, what is most easily lost is usually not any specific task but the overall view: everyone is doing their own part, yet no one keeps confirming whether those parts can come together at the same time to form a deliverable result. When I first took on the role of requirement POC, I treated “making everyone happy” as my responsibility — and the result was both exhausting and unfocused. Later I clarified the boundary: it is not about covering for everyone else, but about keeping the collaboration loop from dropping anything.

The requirement POC (point of contact) exists to solve exactly this problem. It is not a higher position, nor does it mean making decisions or taking on all the work for everyone else; it is a role responsible for the collaboration loop. The POC lets the people involved know: what needs to be achieved now, who is handling what, where things may deviate from the plan, and who needs to make which choices.

Clarify the Boundaries of Responsibility First

The POC is responsible for the clarity of the process and the visibility of risks, but does not take over professional responsibility. Product still has to explain the user problem being solved and the acceptance criteria; design still has to ensure the solution is implementable and complete across its states; every engineering participant still takes responsibility for their own technical approach, quality, and delivery commitments; testing still judges coverage and quality independently.

Therefore, the POC should not become the only relay station for information, and certainly should not be treated as “the person you find after something goes wrong.” A healthy boundary can be understood like this:

  • The POC is responsible for making dependencies, decisions, commitments, and risks visible;
  • Each specific owner is responsible for getting their own part done and reporting changes in time;
  • Trade-offs involving scope of impact, priority, or resources should be made jointly by the people who hold the corresponding decision authority.

This avoids both the gap where “everyone assumes someone is tracking it” and the problem of piling collaboration responsibility onto a single person.

The Four Things a POC Must Hold On To

1. Align the Problem with the Completion Conditions

Before starting, the POC should help the team turn the vague “build this feature” into a deliverable that can be discussed: Whose problem does it solve? Which scenarios must hold? Which parts are explicitly out of scope this time? How do we judge that it is ready to deliver?

This step does not write requirements on behalf of product; what it does is surface ambiguity in time. If the interaction rules, data semantics, exception paths, or release constraints have not yet been decided, they should be recorded as items to confirm, with a clear owner and deadline for filling them in. A schedule without completion conditions is only a guess.

2. Make the Plan Reflect Real Dependencies

A plan is not just everyone’s estimates added together. The POC needs to pay attention to the critical path: which work must be serial and which can be parallel; when external dependencies will produce results; whether integration, verification, and release have real time reserved; and, if delivery is split, whether the parts can still work safely for users and the system after the split.

When an estimate looks unusually long or short, the POC does not have to judge the technical details for the specialists, but should press on its assumptions, dependencies, and uncertainty. The goal is to get a plan that can be adjusted, not to force out an optimistic-looking date.

3. Build the Lowest-Cost Information Loop

Collaboration does not require turning every discussion into a meeting or a daily report. More effective is to establish, for each requirement, a single source of truth that all participants can find, and to keep maintaining these items:

  • The current goal, scope, and acceptance conditions;
  • Key milestones, owners, and dependencies;
  • Decisions already made, along with the reasons behind them;
  • Unresolved issues, risks, and next actions;
  • Any scope or plan changes that have occurred.

The frequency of synchronization should be determined by uncertainty. Work with stable scope and few dependencies can update at a low frequency; when work spans teams, is time-pressed, or has rising risk, the feedback cycle should be shortened. A good update describes facts and impact — for example, “the interface contract is still awaiting confirmation, which may delay integration by two days” — rather than only reporting a completion percentage.

4. Turn Risks into Choices as Early as Possible

Risk is not an event that appears only once a schedule has already slipped; it is an early signal that “goal, scope, time, quality, and resources cannot all hold at once.” What the POC should do is not eliminate risks alone, but state three things early: what happened, what it will affect, and what options are available.

For example, when a key dependency is uncertain, the options are to wait, narrow the scope, adjust the sequence, add support, or reschedule. Each option should state its cost and consequences, and be handed to the appropriate people to judge. Delaying bad news usually only shrinks the space of choices the team has.

From Clarification to Solution: Handle the Uncertainties That Cause Rework First

When a requirement first appears, the POC does not need to rush into scheduling. First let the people who will actually implement it read the same material, and gather the questions that could still change the approach or the workload: whether the user path is complete, whether edge states are defined, where the data comes from, how permissions and compatibility are handled, and which dependencies have not yet been committed.

At this stage the most valuable output is not meeting minutes but a short, updatable working page. It should at least contain the problem and goal, scope, participants, items to confirm, key links, and a record of decisions. It is not the POC’s private notes; every participant should be able to correct the understanding recorded in it.

The output of an approach discussion should not be merely “everyone has heard it.” Before entering development, the team should be able to answer:

It is not necessary to force every approach to be finalized in one meeting. Small questions can be confirmed asynchronously after the meeting; complex questions can start with investigation or validation. But every open item must have a next step, an owner, and an expected confirmation time. A key issue left unresolved for a long time is not “to be discussed” — it is a risk.

Scheduling: Not Collecting Dates, but Checking Whether Commitments Can Hold Together

After each party gives their own estimates, the POC should place them on a single timeline and look at them together. Pay special attention to the work that does not automatically appear in development effort: supplementary approach work, interface preparation, integration, self-testing, test fixes, content or configuration preparation, release approval, and post-launch observation.

During schedule review you can press item by item: When is the earliest it can start? When will the dependencies be available? Does “done” mean code done, ready to integrate, ready to test, or ready to release? If one item slips, which downstream nodes slip with it? These questions are not meant to compress the timeline, but to make commitments meaningful.

When the team decides to split, the POC should also distinguish “can be separated in engineering terms” from “can be safely delivered separately to users.” The former only says the tasks can run in parallel; the latter also requires confirming compatibility, data consistency, feature-flag strategy, degradation behavior, and rollback paths. Splitting without these prerequisites tends to push project risk until after launch.

Development: Maintain a Cadence That Exposes Deviation

The most common mistake in the development phase is discovering deviation only on the last day. The POC should agree with the team at the start on how updates work: where to update, which changes must be synchronized, and when an immediate realignment is needed. The cadence does not have to be uniform; small and stable changes only need asynchronous status, while work that spans teams, lasts for weeks, or is dependency-dense deserves periodic synchronization.

Each update should center on actionable information:

  • What was completed or verified in this period;
  • What is to be completed next, and whether it still matches the original commitment;
  • What new facts, dependencies, or changes have appeared;
  • Whom the risks will affect, and who needs to make what decisions.

If a meeting is truly necessary, it should serve a clear purpose: resolving a blocker, completing a trade-off, aligning a complex state, or replanning. Before it ends, the action items, direct owners, and time points must be written down; after the meeting, the conclusions should also be visible to people who were affected but did not attend. Otherwise, the meeting is only creating information asymmetry.

Integration, Testing, and Acceptance: Turning “Individually Done” into “Holds Together”

Several modules being individually done does not mean the user path holds. Before integration, the POC should confirm that interface versions, test environments, accounts or permissions, data preparation, flag states, and exception scenarios have no gaps. If some precondition is not ready, it should be made clear what it will delay, rather than leaving later participants waiting for nothing.

During testing, the POC does not write test cases on behalf of testers, nor fix problems on behalf of engineers; what it attends to is the cross-team overall view: whether high-priority issues block the goal, whether changes invalidate earlier verification, and whether leftover items have a clear recipient and a handling plan. For work that does not go through a full testing stage, the ownership of self-testing and acceptance should be made even more explicit; a “lighter process” cannot substitute for quality judgment.

Release and Close-Out: Give the Last Mile an Owner Too

Before release, the actual scope and the original commitments need to be checked again: whether the artifacts to be released are complete, whether dependencies are satisfied, whether key configurations are correct, whether monitoring or feedback entry points are available, and whether rollback conditions and actions are clear. The POC can organize the check, but each confirmation should still come from the person who actually owns that part.

After release, responsibility should not evaporate immediately either. Based on the blast radius, confirm the basic running state, error signals, user feedback, or expected effects; and record the accepted limitations, the remaining to-dos, and their follow-up owners. Work with a larger impact is also worth a retrospective: which uncertainty appeared earliest, which synchronizations actually helped judgment, and what default checks or collaboration conventions should be added next time.

These stages are not a process checklist where every item must be stamped. Small changes can be very light, while large or high-risk work needs to be more complete. The POC’s judgment lies in making the collaboration investment proportionate to the risk, complexity, and blast radius.

When Responsibilities Go Out of Balance, Fix the System Instead of Applying Pressure

Some teams treat the POC as the outlet for schedule pressure: whenever one link slows down, they demand that the POC be “more proactive.” This usually masks the real problem — scope not yet closed, insufficient authority, key dependencies without owners, participants loaded beyond their commitments, or information flowing only among a few people.

Faced with this, the POC can pull the discussion back to what can be changed: What are the current facts? What decisions have not yet been made? Who has the authority to decide? What scope needs to be reduced, what support added, or what timeline adjusted? This restores the project’s controllability better than asking someone to “keep an eye on it more.”

Likewise, the POC also needs support. A complex project should not hand all coordination work to one person; when the blast radius, risk, or parallel work exceeds what can be maintained, add co-owners, bring in someone with more authority, or redistribute responsibility. Responsibility is not unlimited covering; it is honestly stating, within the boundary, the limits of capability and resources.

What to Leave Behind Before the Role Ends

A POC’s work should not stop at “code merged” or “task closed.” Before exiting, at least confirm that the deliverables have reached the expected state, that leftover issues have clear ownership, and that important decisions and limitations can be understood by those who come later. If this collaboration exposed recurring obstacles, they should also be distilled into reusable checklists, templates, or boundary conventions for next time.

In the end, a POC’s value lies not in how many things one person pushed forward, but in whether the team sees problems earlier, makes trade-offs more clearly, and can keep collaborating even when that person is not present.
